Heronfield Plumbing & Drain is losing about $2,800 a month in missed calls.

Prepared for
Heronfield Plumbing & Drain (fictional), Bay County, Florida
Checked
One week, September 2026
Covers
Follow-up, getting found, reviews, website, day-to-day
Re-check
Day 90, same tests

In 60 seconds

The leak
16 new callers never reached you last month. Rosa books about half, so that’s 8 jobs at your $350 average: about $2,800.
What’s working
Rosa booked our Thursday test call in under two minutes. Your reviews say your techs show up on time. Your competitors’ worst reviews say theirs don’t.
Fix first
Empty the voicemail box today and call back every missed number within the hour. Both cost nothing.
Then
Call back quiet estimates. Then get missed callers an automatic text, and water heater work onto Google.
Day 90
We run every test again and show you what moved.
Our pick
Our Momentum plan, $449 a month. We run the missed-call texts, your Google profile, review requests and a new website.

What we found, worst leak first

Biggest leak

1. Follow-up: 16 new callers a month never reach you

How we checked
With your written OK, we contacted you as a new customer six times in a week: four calls (one after hours), the web form and a text. We timed each reply. We recorded nothing: Florida law (section 934.03) requires every party’s consent. Then last month’s call log and Rosa’s booking sheet, line by line. Your invoices and estimate book back to June.
Doing well
Thursday at 4:50 pm, Rosa picked up on the second ring and booked a drain call in 1 minute 50 seconds.
Our test
Tuesday at 11:40 am: six rings, then “this mailbox is full.” Monday at 7:30 pm, after hours: the same. Saturday at 8:15 am, when your website says you’re open: no answer. Rosa called those three back 3, 13 and 49 hours later. The web form got a reply in 39 hours. Our text went nowhere: the shop line can’t take texts, and nothing tells the sender. That’s the setup, not Rosa: one line rings one desk, with nothing behind it.
Biggest gap
The log shows 41 of 142 calls missed. Take out spam, current customers and calls Rosa returned, and 16 new callers never got through. Since June, 19 of 31 estimates over $500 went quiet with no second call.
What it costs
Rosa booked 21 of the 42 new callers she reached. Your invoices since June average $350. 16 callers × 1 in 2 × $350 = about $2,800 a month. Winning back 2 of those 19 estimates (average $1,250) would add $2,500.

2. Getting found: missing from water heater searches

How we checked
Your Google Business Profile’s own numbers, through manager access you gave us (never your password). Nine phrases your customers use, like “water heater repair,” searched on a phone from the shop, the north end and the beach road: 27 searches. A dated map grid across your service area for three of them, so day 90 compares like with like. The same nine asked of two AI assistants, ChatGPT and Claude, three times each. Then the profile, field by field.
Doing well
Verified and in the right category. The profile sent you 38 calls last month. For “drain cleaning” you’re top three on the map from all three spots.
Biggest gap
Top three in 4 of 27 searches, and 0 of 6 for water heater repair or replacement. The map grid agrees: top three for drain cleaning across most of your area; for water heater repair, nowhere. Of 1,240 searches that showed your profile last month, seven in ten were for your name, by people who already knew you. None of the search terms Google listed were about water heaters. The profile lists no services, says you’re closed Saturday (the website says 8 to noon), and its newest photo is from 2023. Google ranks partly on how well a profile matches the search, and yours names no water heater work.
AI answers
They named you in 5 of 54 answers, all about drains. For water heaters they named competitors and cited Yelp and a local best-of list. Your Yelp page is unclaimed, and you’re not on the list. AI answers change from run to run, so this is a dated snapshot, not a rank.
What it costs
We can’t count the water heater calls you’re missing. Each one is your biggest ticket: about $1,650, by your invoices.

3. Reviews: 23, against competitors with 96, 141 and 210

How we checked
Read all 23 of your reviews and the newest 50 from each of the three plumbers above you on the map. Sorted what customers praise and what they wish had gone differently, then checked every theme against the reviews themselves.
Doing well
4.8 stars. Customers name your techs and say they showed up on time.
Biggest gap
Newest review: five months old. Five have no reply. Nobody asks, because the techs don’t want to seem pushy.
Your edge
The competitors’ one- and two-star reviews blame two things: techs who arrive late without a call, and a price that grows once the work starts. None of yours complain of either. If that’s how you work, say so on your website. Customers of all four ask for the same thing: a text when the tech is on the way.
What it costs
Google says more reviews and positive ratings can help local ranking, so this is part of the map gap above. We didn’t add a separate number.

4. Website: the phone number can’t be tapped

How we checked
Opened the homepage on a phone over cell data, tried to call from it, and ran Google’s free PageSpeed Insights test.
Doing well
The About page: 22 years in business and the family photo by the first truck. Your most convincing page.
Biggest gap
The header phone number is part of a picture, so tapping it does nothing. On a phone, the homepage took 6.1 seconds to show its main content. Google counts anything over 4 seconds as poor. No page about water heaters.
What it costs
Unknown: the site doesn’t count calls, and Search Console isn’t set up, so we can’t see which searches reach it. The contact form sent 3 leads last month.

Fine for now

5. Day-to-day: the schedule lives on one paper calendar

How we checked
An hour with Rosa on a Wednesday, and three months of the calendar.
Doing well
No double-bookings in three months. Rosa knows where every truck is.
Biggest gap
The only copy sits on the front desk. Job notes get retyped into invoices every evening.
What it costs
About 5 hours a week of Rosa’s time, by her count. See what 5 hours a week adds up to. When she’s out, nobody can tell a caller the next opening.

Your first 90 days

This is the do-it-yourself pace. With Momentum, fixes 3 to 9 are running by day 30. The day-90 re-check comes with this audit either way.

Days 1–30

Phones first, then Google

  • Fixes 1 to 4: voicemail, callbacks, estimate calls, the missed-call text.
  • Fix 5: your Google, Yelp and Apple listings.

Check: fewer than 5 missed new callers in the month’s log.

Days 31–60

Reviews and the website

  • Fixes 6, 9 and 10: a review request after every job, replies to the five, the on-the-way text.
  • Fixes 7 and 8: a number people can tap, a water heater page.
  • One local opening from the list below.

Check: a review request went out after every job.

Days 61–90

Measure against day one

  • We repeat every test in this audit, from the 27 searches to the test calls.
  • Your profile’s numbers, reviews and call log, next to today’s.
  • Decide whether fix 11 is worth doing yet.

Check: a before-and-after on one page, good news or not. We flag any change the season alone could explain.

Local openings

Heronfield is made up, but these Bay County groups are real. Dates change, so we point you to calendars, not events.

Partners
Property managers need a plumber who shows up on time, and that’s what your reviews praise. Home inspectors write up old water heaters before a house sells. Ask three of each for 15 minutes, reviews in hand. Offer introductions, not referral fees: paying for referrals around home sales can break federal rules.
Groups
The Bay Building Industries Association brings builders and trades together across Bay and nearby counties, and builders hire plumbers for every new house. Then go to one Business After Hours from the Panama City Beach chamber or Bay County chamber calendar.
Lists
Best of Bay, the News Herald’s reader vote. Entry is free; the advertising packages sold alongside it are optional. A local best-of list was among the sources AI answers cited for water heater questions, so when voting opens, ask customers to vote.

Free help you qualify for

We get nothing for sending you to any of these.

Advice
The Florida SBDC at UWF’s Panama City Beach office gives no-cost, confidential consulting. Bring it one question: would a second person on the phones pay for itself?
Hiring
If it would, CareerSource Gulf Coast helps Bay County employers recruit and hire.

What changed this year

Apple Maps
In April, Apple Business Connect became Apple Business, still free. Claimed listings carried over. Your Apple Maps listing was never claimed (fix 5).
Search Console
In August, Google rolled out a Search Console report on how often its AI Overviews and AI Mode show your site. It counts impressions, not clicks. Once Search Console is set up (fix 7), you can check yours, though a small site may not have enough data yet.

Do this yourself this week, free

These work for any business.

  • Call your own business at lunchtime on a weekday, then again after hours. Count the rings and listen to the greeting. Fill in your own web form and time the reply.
  • Pull last month’s call log from your phone company or app. Count the missed calls from numbers you don’t know.
  • On your phone, search for the job you most want more of, from three spots in town. Write down where you land on the map.
  • Ask ChatGPT or Claude who to call for that same job in your town. Note who it names and which sites it links to.
  • Check your Google Business Profile against your door sign and your website: hours, services, phone number. Google says complete, accurate profiles are more likely to show up.
  • Get your review link the way Google shows: in your Business Profile, choose Read reviews, then Get more reviews, then Copy. Text it to every customer this week. Ask everyone and offer nothing for it. Google bans rewards for reviews and asking only happy customers.
  • Tap the phone number on your own website, on your own phone. If it doesn’t dial, that’s a 15-minute fix. Then test the homepage at PageSpeed Insights. A red Performance score means it’s slow on phones.
  • Find three quotes or bookings that went quiet, and follow up.

Our recommendation: Momentum

What it’s worth
About $1,650 for each water heater job the Google fixes and new page bring in. Callers Rosa can’t reach within the hour, like our Saturday call, still get a text right away.
What it covers
Fixes 3 to 9, done for you. We send the review requests and estimate follow-ups, and build, host and keep improving your website. Fixes 1, 2 and 10 stay yours.
The price
$449 a month.
Guarantee
On day one we write down your Google Maps rankings for those 27 searches and your review count, and hand you a copy. If neither has improved in 90 days, your next month is free. You don’t have to ask. If the day-one numbers are ever unclear, we read them your way. Full terms are in your agreement.
Commitment
The first 90 days, then month to month. If we haven’t delivered your website and systems within 30 days, you can walk right then.
This audit
The $499 comes off your first invoices if you start a monthly plan, or any build other than the Special Website, within 30 days.

Rather do it yourselves? Work the fix list from the top. It’s yours either way.

How a real audit is different

This one is made up so you can see the format. A real Business Clarity Audit ($499) is built from your own numbers: your call log, invoices, website and Google profile. You add us as a manager on the profile, and as a user on Search Console if you have it. We never ask for a password. We test your phones and forms only with your written OK. Run a salon or shop? We use your booking app and messages instead of a call log.

Start yours, or ask us a question first.

Map rankings change by device, time and session, so each one here is a dated sample. A person reads the reviews and checks every theme; AI only helps sort. A marketing and operations review, not legal, tax or financial advice. We can’t promise rankings, AI mentions or sales.
